The candidates you want most have other offers. In our data, processes longer than four weeks lost 35% of finalists to another company.
The two-week plan
Day 1: a 30-minute call to check fit both ways
Day 3–5: one practical exercise, paid if it takes more than two hours
Day 6–8: one conversation with the team, one with the hiring manager
Day 10: references and the offer
What makes it work
Book every slot on the first call. Give feedback within 24 hours of each round. Make the offer on the phone, then send it in writing the same day.
